Goal
As part of the project, the maintenance organisation of Egger GmbH & Co KG at the Wismar site is being comprehensively analysed and optimised. The partner has a wide product range of wood-based materials (chipboard, OSB and MDF) and has a complex and maintenance-intensive plant structure. The aim of the project is to sustainably increase the efficiency and effectiveness of the plant technology at the Wismar site and throughout the Egger Group.
Benefit
As part of a holistic assessment, potential improvements are identified and included in a catalogue of measures. This results in the following projects:
Introduction of a holistic key performance indicator system and closed controlling cycleExpansion of autonomous maintenanceRevision of the organisational structureDevelopment of maintenance in the direction of smart maintenanceDevelopment of an outsourcing strategyFurther development of knowledge management
The projects enable the development of a modern maintenance organisation that works cost-efficiently in the long term.
In the first phase, the current state of maintenance is recorded in 18 categories using a maturity model based on questionnaires, a semantic test and semi-structured individual interviews. Workshops are held to determine the level of maturity to be achieved as part of the transformation project and the resulting potential for improvement. The overarching goal of the subsequent project phases is therefore to close the gap between the target and actual state.
Finally, phase 2 involves drawing up a catalogue of measures for the two-year period. The measures are developed in workshops on the various assessment categories of the maturity model.
The WBW plays an advisory and supportive role in the implementation of the catalogue of measures in the following two years in phase 3. The implementation status of the defined measures and the change in employee satisfaction are reflected in quarterly controlling workshops and the semi-annual survey of employee motivation using a semantic test. Once the catalogue of measures has been implemented - in the final phase of the project - the success of the transformation project is critically reviewed. Once again, the maturity levels of various categories are assessed, their changes analysed and new potentials developed.
